I understand this exhaustion well.

I have experienced its rhythms for years, and I have watched colleagues across the country carry it on their shoulders and their syllabi alike.

But something is changing.

Not loudly or evenly, but clearly.

This spring, across colleges and universities, I notice signs that higher education is moving from reactive worry about artificial intelligence to something much more engaging: intentional, human-centered design.

The sector isn’t just getting through the AI wave.

In some areas and many others, it is starting to lead.

This is not a Pollyanna view. The challenges persist amid large enrollment declines, funding constraints, political pressure, and a public increasingly skeptical of the value of a degree. But the story I want to share today, the one that has been catching my attention in recent reports and research, is how institutions are choosing action over paralysis.

From Pilot Projects to Operating Systems

The most notable change I see is the shift from experimenting to building infrastructure. For two years, most campuses considered AI a novelty, whether a chatbot, a pilot program, or a faculty workshop squeezed between meetings. That period is coming to a close.

Campus Technology’s annual outlook reports that institutions are moving away from isolated AI pilots toward coordinated adoption guided by governance, privacy safeguards, and measurable outcomes.

Curtiss Barnes, CEO of 1EdTech, describes this as a shift toward “policy-guided ecosystems,” places where innovation and oversight coexist intentionally, not by accident. This framing matters. It signals that the conversation is shifting from “should we use AI?” to “how do we build institutional systems worthy of the humans they serve?”

The OECD Digital Education Outlook 2026 clearly emphasizes this distinction. The report states that general-purpose AI tools like ChatGPT and Gemini, which students use on their phones, can enhance the quality of a student’s writing without necessarily improving their understanding.

When AI access is cut off, performance benefits often vanish or even backfire. However, purpose-built educational AI tools, created with pedagogical goals and developed with educators, show a different pattern: ongoing improvements in learning, critical thinking, and teamwork.

This is the nuance that often gets lost in the sensational headlines. The technology itself isn’t the variable; it’s the intention behind it.

What Happens When a University Chooses to Lead

Earlier this month, Washington State University hosted its first Global Summit: Converge & Catalyze, bringing together leaders from Microsoft, Google, Adobe, Arizona State University, Georgia Tech, and The Ohio State University with WSU faculty, students, and policymakers. The event was not a vendor showcase.

It was a collaborative gathering aimed at answering a deceptively simple question: What can we do here?

That language, “we choose to lead,” matters more than it might seem. It represents a stance of agency rather than compliance. This idea was echoed throughout the summit’s panels. Sally Amoruso of EAB argued that AI provides higher education with a reason to reexamine longstanding structures: how we teach, advise, organize campus work, support research, and measure value.

Doug Burger, a Technical Fellow at Microsoft, went even further, suggesting we may be entering a shift as significant as the industrial revolution, an “intelligence revolution” that will transform both what students need to learn and the methods by which they learn it.

What stood out to me about the WSU summit wasn’t any single announcement. It was the structure of the gathering itself: faculty and students participating alongside corporate leaders, policymakers alongside technologists, with virtual access available across the entire WSU system. That is what institutional seriousness looks like.

The Human-Centered Imperative

If there’s a common theme in the most insightful reporting of this season, it is the belief that technology should support human flourishing, not eliminate the conditions that enable it. A Packback analysis of 2026 predictions accurately reflects this shift. Oliver Short, Packback’s Director of Product & Design, predicts that by late 2026, students will start pushing back against unrestricted AI use, and peer-to-peer accountability will naturally develop as learners recognize the cognitive costs of outsourcing their thinking.

That distinction between compliance-based and mission-based adoption is, in my view, the core of the story. eCampus News reports that Halley Maza of the Center for Reaching & Teaching the Whole Child, along with her partners at Notre Dame de Namur University, are creating ecosystems where AI-powered technologies enhance and preserve the social, emotional, and culturally sustaining elements of teaching.

This is not AI as a cost-cutting measure. This is AI as an amplifier of the qualities that make education transformative in the first place.

Meanwhile, NPR reported this month on professors and students across the country exploring AI’s role in the humanities. Leslie Clement, a professor at Johnson C. Smith University, co-created a course titled “African Diaspora and AI” that examines how AI affects communities of African descent worldwide. That demonstrates what it looks like when an educator refuses to see AI as a neutral tool and instead considers it within the full context of human experience and impact.

The Data Tells a More Hopeful Story Than the Headlines

Here’s something that warrants more attention: according to Inside Higher Ed’s year-end data roundup, student sentiment and persistence remain stronger than the collapse narrative implies, and students are increasingly learning how and when to use generative AI responsibly in coursework.

These numbers do not suggest a sector in decline. They show a sector in transformation, chaotic and inconsistent, yes, but also one where students are increasingly finding value and gaining agency.

The enrollment struggles are real. The funding pressures are real. But the story that higher education is simply failing is incomplete.​

What I observe in the data and the reports is a sector doing the tough, unglamorous work of reinvention.

Building the Story Forward

The Deloitte 2026 Higher Education Trends report ends with a statement that has resonated with me: through enhanced collaborations, innovative resource-sharing, and renewed global engagement, higher education will continue to fulfill its essential promise, shaping a brighter future for individuals and society as a whole.

I believe that, but not blindly or without exceptions. I say this because I have spent my career within the storytelling ecosystems of education, and I understand that the stories institutions tell themselves influence the institutions they become.

When the story focuses only on the crisis, the response tends to be contraction. When the story includes a possibility grounded in evidence, human-centered, and based on real potential, the response shifts to innovation.

The Stanford Accelerator for Learning is hosting its fourth annual AI + Education Summit this spring, describing this moment as one of “real uncertainty, and unprecedented possibility.” The ESCP AI in Higher Education Summit in Paris reached full capacity weeks before its March dates.

The EDUCAUSE Summit on Developing an AI-Ready Workforce is already bringing together cross-functional institutional teams. These are not gatherings of a sector in retreat; they are gatherings of a sector awakening to its own agency.

What higher education needs right now isn’t more panic. It needs more practitioners willing to take the slow, honest approach of building systems that support every learner with technology as a tool, not as a replacement, for the human connections that have always been at the core of education’s transformative power.

The quiet revolution is underway.

The question is whether we have the courage and storytelling to push it onward.
